From idea to program: making AI Marketplace real

With a global functional team we anchored the story in something simple they could enable and support: an AI Marketplace for the company. 

Then we made it actionable: 

  • Value Story workshop → what matters now (not someday). 
  • Role-based 1:1s → product lifecycle, semantic clarity, data quality, privacy, GenAI agents. 
  • Work packages tied to one flagship outcome – the Marketplace, so progress is visible outside the data team. 

Impact: Board-level visibility, clearer ownership, and a runway the team can walk this quarter. No AI hype — just consistent steps that stick together. 

Audience takeaway: We programmed AI for success — by linking strategy, architecture, and role‑based coaching so teams show progress, not just intent. 

 Context:  

One of company’s vertical function is enabling AI Marketplace for the data they own and operate, allowing anyone in the broader company to build AI capabilities while aligning multiple stakeholders and compliance requirements. 

 Challenges (before we started):

  • Strategy not yet visible enough to executives; need to make value tangible fast. 
  • Product mindset growing but uneven; architecture and quality practices needed to support AI. 
  • New roles emerging (e.g., GenAI lead) and the team needing hands‑on enablement. 
  •  

 What we did (advisory, training & coaching)

  • Anchored the effort in an AI Marketplace narrative: foundations, semantic clarity, governance‑light guardrails, and reuse. 
  • Designed team workshops: a Value Story session and an AI Product discovery + product practice session focused on concrete use cases. 
  • Build up a 1:1 role‑based coaching plan for each discipline leader  - product lifecycle, semantic layer, data product quality & scorecard, compliance/Privacy.

 Outcomes so far: 

  • Direction is accepted to a formal program with Board‑level visibility via the CPO. 
  • Product mindset moved from “talking about AI products” to applying product enablement practices in targeted workstreams. 
  • A clear enablement runway (workshops + 1:1s) that connects strategy to daily work.

 What made the difference: 

  • We connected narrative → architecture → roles, and coached individuals to carry the change in their domain.
